Data governance for marketers: What to trust when the numbers don’t match

What do you trust when your data doesn't match? The first in a series, this article introduces data governance for marketers in practical terms, showing how to make better decisions when the numbers conflict.

There’s a moment that happens in almost every organization, and it usually shows up right when someone needs an answer. It’s also the moment when data governance stops sounding theoretical and starts becoming very real.

You pull your numbers from Google Analytics, Search Console, Salesforce… and they don’t match. Sometimes, not even a little. Whatever tools you’re looking at, the story they tell just won’t line up cleanly. Not in a way that lets you confidently say what’s actually happening.

So you make a call. You pick the number that feels closest to right and move forward.

But you move forward with hesitation, knowing you may not have the full picture. And when you’re reporting data to someone who’s using it to make company-changing decisions, that can be nerve-racking.

That gap between the data, the reporting, and the decisions built on top of it is what this series on data governance is about.

Reliable data needs a system behind it

We just spent some time talking about topical authority as a system. Systems are designed to achieve specific goals. They only work when their parts connect in a way that supports the bigger goal. When the parts don’t connect, the output gets shaky.

This is exactly what happens with marketing data. If the platforms in your measurement framework are disconnected, your understanding of performance will be too. Why? Because no single platform gives you the full picture.

This next series begins with a real marketing problem: When your reporting platforms don’t agree, how do you decide what data to trust?

Conflicting data doesn’t always mean bad data

Most of the time, the question you’re trying to answer isn’t especially complicated. It’s simple marketing metrics. You want to know how many people are coming to the site or which channels are driving results. How are your pages doing? Which marketing campaigns are influencing leads?

These are simple questions that, on the surface, should provide straightforward answers. But the second you start answering them, the ground gets uneven. Suddenly, one question has become five competing versions of reality.

Google Analytics tells one story, Search Console tells another. HubSpot adds contact and lifecycle data. Meanwhile, your CRM is happily showing pipeline and revenue outcomes that happen much later.

Of course, ad platforms report conversions through their own attribution logic. And if you go deeper into server logs, crawlers, and third-party tools, it gets even more fragmented. Where are the actionable insights that all this data is supposed to provide?

Reporting differences are a feature, not a bug

To be clear, that doesn’t mean these platforms are wrong or broken. In fact, many of the differences are expected. Google’s own documentation explains that Search Console and Google Analytics measure different things at different points in the journey. That is one reason discrepancies happen.

Search Console is centered on how people find you in search. Analytics is centered on how people behave once they reach your site. Those are related views, but they aren’t interchangeable.

HubSpot adds a different layer entirely. According to HubSpot’s attribution reporting documentation, its reports are designed to measure how marketing efforts contribute to contacts, deals, and revenue. That’s one reason its numbers may not align directly with tools focused on on-site behavior or search visibility. It also makes HubSpot useful for different kinds of decisions than Analytics or Search Console.

Google Ads does the same thing on the paid side. Its conversion setup is built around conversion actions that are valuable to the business and can be used to optimize campaigns. That makes conversion counts useful, but not automatically equivalent to CRM outcomes or revenue records.

While these tools are all related, they aren’t interchangeable. They weren’t designed to answer the exact same question in the exact same way. Each platform is acting as a different data source, and each one is built to capture different types of marketing data. Some are closer to customer behavior, while others are closer to customer data, attribution, lead generation, or revenue data flows.

Sometimes the problem is partial measurement

Not every reporting problem comes from bad data. Sometimes the problem is incomplete data.

We’ve found connection issues during website audits, and seen this in real-world reporting more than once. One client came in convinced their site had no traction at all. No visibility, rankings, or meaningful growth, and they had the data to prove it. Except they didn’t have the full picture.

When we looked closer, their SEMrush setup was tracking a single page and a small group of closely related keyphrases. From that limited view, the conclusion made sense. The data source was only showing a narrow slice of reality.

But other pages were ranking. Other queries were driving traffic. Other parts of the site were performing just fine. There was nothing wrong with their reporting, but the measurement framework was too narrow to support a strong conclusion. That matters because it changes the decision you make next.

If you think performance is failing, you may change the marketing strategy, redirect resources, or overhaul campaigns that aren’t actually the problem. But if the issue is partial measurement, then the first fix isn’t a new strategy, it’s a better view of the data.

That’s another reason data governance matters. Before you make data driven decisions, you need to know whether the data source in front of you is complete enough to answer the question you’re asking.

Decide what each platform is there to answer

The phrase “data governance” can make people think of something large, abstract, and far removed from day-to-day marketing work. In practice, you run into governance issues all the time. You just usually don’t call it that.

At this point, the next issue comes into focus. You still have to decide what to trust.

For example, what do you use Google Analytics for? If you use it to understand on-site behavior, then let it answer behavior questions. Search Console helps you understand search visibility, so let it answer search questions. If HubSpot is where you track leads, evaluate lead generation, and measure how your marketing efforts influence pipeline, then that platform may be the better fit for those decisions. Your CRM is where pipeline and revenue live, so it’s the better source for downstream business outcomes.

It sounds obvious. Of course you use one platform for one kind of reporting and another for something else, right? But this is exactly where we see a lot of reporting start to break down.

Beautiful dashboards don’t fix the governance problem

We’ve seen clients with beautiful dashboards and robust reports who still can’t tell where their revenue is actually coming from (hint: “sales” is not the answer). Why? Because they never stopped to define which platform gets the final say for which kind of question.

So when pressure hits, they do what most people do. They reach for the numbers that feel the most familiar, the most defensible, or the most favorable in the moment.

It’s not a lack of data. Most companies already collect more data than they know how to use. The problem is that their data analytics still don’t produce the actionable insights needed to make confident, data-driven decisions.

So, how do you fix it? You can’t force every platform to agree. We’ve tried. Clients have tried. Peers have tried. It’s an exercise in futility.

Instead, you assign each one a role. Once you do that, the disagreement between reporting platforms becomes easier to interpret. You already know which source you trust for traffic, which one you trust for lead quality, which one you trust for attribution, and which one you trust for revenue. The numbers may still differ, but your decisions stop drifting.

A single source of truth doesn’t mean one platform does everything

This is where a lot of marketing reporting goes sideways. People hear the phrase single source of truth and assume it means one tool should unify everything.

It’s like a Lord of the Rings version of data. One dashboard to rule them all. One reporting platform. One place where every number somehow automagically lines up perfectly.

That sounds nice. In practice, it usually creates even more confusion, and rarely reflects reality. Trying to force one platform to do everything is one of the fastest ways to muddy your reporting. What you actually need isn’t a single tool that does everything. You need a governed source of truth.

That means you know which platform is primary for a specific decision, which platforms support it, and where the limitations are. It means you know when a platform is useful for optimization, when it’s useful for reporting, and when it shouldn’t be treated as the final business record.

So no, your numbers don’t all have to match perfectly for you to have a source of truth.

What you need is a shared decision structure. You need to know which platform is the authority for which kind of question and what happens when supporting platforms show something different.

That is a much more practical way to think about truth in marketing data.

What data governance looks like in practice

Let’s say Google Analytics shows a rise in organic conversions. That sounds like good news. Congratulations! Then you check HubSpot, and lead quality is down. Now what? Which platform do you trust?

The answer is… possibly both.

Google Analytics may be telling you that more people completed a form. HubSpot may be telling you that more of those contacts were low-fit, unqualified, or disconnected from the audience you actually want. Those two things can happen at the same time.

If you only look at Google Analytics, you might celebrate growth that isn’t helping the business much. If you only look at HubSpot, you might dismiss a top-of-funnel win that’s still doing its job.

Now take the same idea into paid search. Google Ads reports strong conversion numbers. On the surface, the campaign looks healthy. But when you check the CRM, those leads aren’t turning into real opportunities or meaningful revenue.

Again, that doesn’t automatically mean Google Ads is wrong. It means Google Ads is reporting on the conversion actions it was built to optimize for. Meanwhile, your CRM is showing you what happened farther down the line. You end up comparing optimization signals to business outcomes, top-of-funnel activity to bottom-of-funnel revenue, and campaign influence to final results as if they are all supposed to mean the same thing.

Separating the noise from the data

This is where a governed source of truth becomes practical. A governed source of truth helps you understand how your data assets relate to each other and where the data shared across platforms begins to drift.

It helps you separate platform signals from business outcomes. It helps you understand which numbers are useful for optimization or performance evaluation, and which numbers should carry the most weight when you’re making strategic decisions.

That doesn’t make reporting simpler, but it does make it clearer. And clarity is what lets you make better decisions without forcing every platform to say the exact same thing.

What does a governed source of truth look like?

A governed source of truth isn’t a magic dashboard where one platform absorbs the data from every other platform. It’s not a spreadsheet someone updates by hand every month and hopes nobody questions (sorry, Excel fans. We love you anyway). It’s also not a reporting setup where every number matches perfectly across every platform.

That’s a pipe dream.

Instead, it’s about making sure you already know which platform answers which type of question before the reporting conversation starts. You know where to look when you want to understand traffic or search visibility. You know where to look when you want to understand lead quality, attribution, pipeline, and revenue. More importantly, you know why.

In practice, that means each platform has a defined role. One platform is primary for traffic and on-site behavior. Another is primary for search visibility. Another is used to track leads, campaign influence, and lifecycle movement. Another is trusted for pipeline and revenue.

It also means the limits are clear. You know which metrics are directional, which numbers are supporting context, and which ones the business will use to make final decisions.

This kind of structure doesn’t remove disagreement. Your reporting tools are still going to give you what looks like mixed signals. What it removes is confusion about what those differences mean.

Otherwise, every reporting conversation starts from scratch. You pull up dashboards, compare numbers, question definitions, and try to sort out which version of the story matters most.

With a governance structure, you already know the framework before the meeting starts. That’s what makes the source of truth governed instead of improvised. The numbers still won’t match perfectly, but when they differ, you know which platform to look to.

Start here: four questions to ask before you trust the numbers

You don’t need a full data governance framework in place to start making better data decisions. You can improve your understanding of performance by slowing down and asking a few basic questions before accepting a number at face value.

1. What question am I actually trying to answer?

This is the first place reporting often goes off the rails. Often, you want to know whether a campaign worked, but what you really mean is something more specific.

  • Are you trying to understand traffic?
  • Lead quality?
  • Channel influence?
  • Revenue?
  • Pipeline movement?

Be clear on the question first. Otherwise, you’re more likely to pull the wrong number from the wrong platform and treat it like the answer. The wrong answer.

2. Which platform was actually built to answer that question?

Remember, not every reporting platform answers every business question. Search Console is useful for search visibility. Google Analytics is useful for on-site behavior.

HubSpot may be more useful for contact creation, lifecycle stages, and campaign influence. Your CRM may be the better source for pipeline and revenue.

Before you trust the number, ask whether the platform was designed to answer the question you are asking.

3. Is this an optimization signal or a business outcome?

This one matters more than people realize. A platform can give you a perfectly valid optimization signal without giving you the final business truth.

For example, a rise in form fills may be useful, but a rise in qualified opportunities may be more useful. A spike in ad conversions may help you optimize a campaign. That doesn’t mean those conversions will automatically turn into real business value.

If you don’t separate signals from outcomes, you can end up optimizing the wrong thing very efficiently.

4. Have we already agreed which source gets the final say?

If the answer is no, that’s probably the real problem. You don’t need every platform to match; you need to know which one wins when the numbers conflict. If nobody has defined that yet, start there.

Pick one recurring reporting question. Decide which platform is primary, which platforms are supporting, and why. Write it down. Make sure everyone using the data understands it. This one step alone will do more for your reporting clarity than another dashboard ever will.
